Reading your first readout

Your first readout is a snapshot of the pilot team's first days of data. Here is how to read it without over-reading it.

Start with the shape, not the number

  • Utilization — active time on planned work as a share of available hours. 70–85% is a healthy band; sustained >90% is a workload warning, not a win.
  • Focus time — how much of the day is in uninterrupted blocks. Low focus time with flat hours explains "everyone was busy and nothing shipped".
  • Workload balance — the spread across the team. A healthy average can hide two people at the ceiling.

Sanity-check before concluding

The first days often include devices that were still being set up. Open Troubleshooting › Gaps in data and data quality before treating any low number as meaningful.

Rule of thumb: a number that looks off is a starting point for a conversation, not a verdict.
